BACKGROUND
Our e-Commerce client was experiencing significant fulfillment disruption due to inefficient warehousing and operations. We were asked to assess the deficiencies in the operations and recommend solutions to enhance the capabilities of their fulfillment to meet 4th quarter peak demand.
OBJECTIVES
Design a location structure
Enhance and secure long-term efficiencies
SOLUTIONS
Implemented pick, pack, and ship lines, detected fast-moving and slow-moving SKUs, and implemented location control
Developed 2-bin Kanban for fast moving replenishment and re-organized slow moving SKUs to backup
Installed WMS to utilize bin locations, implemented bar code scanning, and executed physical inventory with locations
Eliminated slow moving inventory, introduced flow racking for bulk materials, and evaluated opportunity for high density carousel storage
IMPLEMENTED NEW WMS SYSTEM
with Kanban quick-pick bins that effectively informed reorder requirements to maintain an efficient warehouse
